In-House Programmatic
In-House Programmatic: Why Brands Like Lego Are Switching

Bringing programmatic in-house can mean owning strategy, trading, data, measurement or infrastructure. Those decisions do not have to move together. Compare what each company actually built with what it continues to rent. Then identify the capability, access and operational responsibility your own team needs.
Key facts
- Netflix's in-house platform took 11 months from announcement to US launch. The proprietary ad tech platform was announced on 15 May 2024 (AdExchanger, 15 May 2024), the Netflix Ads Suite went live in the US on 1 April 2025 (Netflix Q1 2025 letter, 17 April 2025), and the rollout to all ads markets was complete by July 2025 (Netflix Q2 2025 letter, 17 July 2025).
- Netflix rents the buy side. It sells programmatically through The Trade Desk, Google DV360, Yahoo DSP and Amazon DSP, with Microsoft as a partner until Microsoft Invest closed on 28 February 2026 (Netflix, 5 November 2025; PPC Land, 22 June 2025).
- The ads business is now material. Netflix's ad revenue rose more than 2.5x to over $1.5 billion in 2025 and is expected to roughly double in 2026 (Netflix Q4 2025 letter, 20 January 2026); the company later put the 2026 figure at approximately $3 billion (Netflix Q2 2026 letter, 16 July 2026).
- Lego is in-housing the trading desk, not the technology. It advertised five programmatic roles in January 2026 in the US and Denmark, building on an in-house media unit set up in 2024, while Publicis One holds the global media account (Digiday, 4 February 2026).
- P&G puts a number on it. Marc Pritchard said in-house media is "saving us at least 10% a year" in every brand country where P&G runs it (MediaPost, 20 March 2024). P&G's advertising expense was $9.2 billion in fiscal 2025 (P&G Form 10-K, FY2025).
- Most brands sit between these models. Per the ANA's 2023 benchmark, 54% of US brands have an in-house media unit, 13% run programmatic fully in-house and 26% use a hybrid (Digiday, 9 February 2026).
Definition
In-house programmatic is an operating arrangement in which an advertiser takes responsibility for selected buying, data, measurement or technology functions previously handled externally.

The Industry Shift: From Outsourced Buying to Internal Control
The message is clear: brands no longer see programmatic as a tactical media-buying function. They see it as core infrastructure.
This mirrors moves by other large advertisers:
- Boots (UK) has fully in-housed programmatic buying alongside CTV, audio, and affiliate media.
- Georgia-Pacific manages nearly all digital media internally, operating with a hybrid agency model.
- Dollar Shave Club now runs its entire media operation with a four-person in-house team.
Across categories, brands are making the same calculation: control beats convenience.
Why Programmatic Is the Last Frontier of In-Housing
Creative production was the first function to be internalized. Media activation came later. Programmatic, however, has proven the hardest to bring inside.
The reasons are structural:
- Programmatic requires specialized technical talent
- Infrastructure costs are higher upfront
- Legacy DSP models are built as managed SaaS, not owned systems
Yet the pressure to change is increasing.
What Brands Gain by In-Housing Programmatic
Executives interviewed in the Digiday report repeatedly cite the same benefits:
The Infrastructure Question Most Brands Are Now Facing
Hiring traders is only the first step. The harder question is architectural:
- What DSP are we using?
- Who owns the bidding logic?
- Where does audience data live?
- How do multiple DSPs compete inside our stack?
- Can we audit, control, and evolve the system over time?
This is where many in-housing initiatives stall. Talent alone does not solve infrastructure dependency.
Brands that succeed tend to move beyond managed platforms toward dedicated or on-premise programmatic infrastructure, either fully owned or in hybrid models. For a deeper comparison, see Managed vs On-Prem: What's the Right Model?
Why This Matters Now
As more media is traded programmatically, execution itself becomes a competitive advantage. Brands that control their programmatic infrastructure can:
- Activate first-party data without leakage
- Optimize demand across multiple DSPs
- Align media execution with business operations
- Reduce long-term dependency on closed platforms
Lego's move signals a broader realization: programmatic is no longer just media buying. It is enterprise technology.
Industry Implication
The question for brands is no longer whether to bring programmatic in-house, buthow far to go.
Some will stop at talent. Others will own the full stack.
Those who do will treat programmatic not as a service, but as infrastructure.

FAQ
Does Netflix have its own DSP? No. Netflix built its own ad server, the Netflix Ads Suite, and sells its inventory through third-party DSPs: The Trade Desk, Google DV360, Yahoo DSP, Amazon DSP and AJA (Netflix, 5 November 2025). Microsoft was a partner until Microsoft Invest closed on 28 February 2026 (PPC Land, 22 June 2025). A media owner has no reason to run a buy-side bidder.
What is the Netflix Ads Suite? It is Netflix's proprietary first-party ad tech platform: an ad server and data layer that launched in the US on 1 April 2025 and in all ads markets by July 2025 (Netflix Q1 2025 letter, 17 April 2025; Q2 2025 letter, 17 July 2025). In March 2025 it was described as Netflix's own ad server plus Magnite as the SSP (AdExchanger, 18 March 2025). By May 2026 it exposed an Audience Insights API and a Reach Curve API and powered programmatic Pause Ads and Live (Netflix, 13 May 2026).
Did Lego bring programmatic in-house? Partly. Lego already ran programmatic and search for its direct-to-consumer business in-house in October 2024, and in January 2026 advertised five programmatic roles in the US and Denmark to build a wider in-house digital paid media team over "the next couple of years" (Digiday, 15 October 2024; Digiday, 4 February 2026). Publicis One remains the global media agency and Lego says the build is done in partnership with Publicis Media.
How much does P&G save by in-housing media? Marc Pritchard has said in-house media is "saving us at least 10% a year" in every brand country where P&G runs it (MediaPost, 20 March 2024). Earlier he put the fabric-care unit's saving at $65 million in one year (Marketing Dive, 17 February 2023). Both are company claims. P&G's advertising expense was $9.2 billion in fiscal 2025 (P&G Form 10-K, FY2025).
What percentage of brands have brought programmatic in-house? It depends on the survey and the year. The IAB found 65% of US brands fully or partially in-house in May 2018 and, with Accenture, 69% internationally by 2020 (IAB, 22 May 2018; AList Daily, 7 August 2020). The ANA's 2023 benchmark found 13% of US brands run programmatic fully in-house and 26% use a hybrid (Digiday, 9 February 2026). The lower ANA figure counts full ownership; the IAB figures count any step toward it.
How this works on owned infrastructure
AdSovereign provides an enterprise RTB stack for deployment inside a customer’s own infrastructure. Use the architecture to map the relevant components, the security controls to evaluate access and data boundaries, and the pilot to define a bounded evaluation. Compare the operating responsibilities and commercial terms against your own requirements. Infrastructure control does not establish demand access, legal permission or a measured performance improvement on its own.
