Explore sensitivity to input assumptions
The XLSX starts with the published defaults. It includes editable inputs and formulas, and can be imported into Google Sheets.
A commerce media business case has four revenue lines (card-linked or loyalty offers, onsite placements, owned screens, offsite audiences) and three cost lines (platform, people, incentives). This template gives every formula, a sourced default for every input that has a public source, three presets (bank, airline, pharmacy) and a sensitivity table that shows which five inputs decide the result.
The model is vendor-neutral. Platform cost is an input you set, as a share of net revenue or as a fixed license, so the same sheet works for a rented platform, a white-label deployment or a self-hosted stack.
Key facts
- The largest bank network reports audience and spend, not fees. Chase Media Solutions states 84 million customers, 2.2 billion offer views a month and $11.2 billion of merchant spend driven in 2025 (chase.com, accessed 17 October 2026). Advertisers are charged only "if a customer sees an offer and makes a purchase" (Marketing Brew, 16 April 2024).
- The only audited card-linked P&L is Cardlytics. FY2025 billings were $385.0 million, consumer incentives $151.7 million, partner share and other third-party costs $102.9 million, adjusted contribution $130.3 million, on 224.2 million monthly qualified users (Cardlytics 10-K, FY2025). Incentives were therefore 39% of billings and billings were $1.72 per MQU per year (our calculation from the filing).
- Retail media pricing has been flat for years. Sponsored Products CPC was $0.96 and Amazon DSP CPC $0.86 in Q1 2026 (Skai, 28 April 2026); retail media CPC has "held near a dollar for the seventh straight year" (Skai, 28 July 2026).
- Offsite reach is capped by match rate. LiveRamp says single-identifier solutions "level off around 50%", and quotes 89.8% for its own email-only matching against a 40 to 60% industry baseline, in a Comscore CustomIQ analysis dated Q1 2026 (LiveRamp, 30 June 2026; vendor claim).
- The category is small and forecast to grow. eMarketer forecasts US financial media network ad spend of $680 million in 2025 rising to $3.15 billion in 2028 (eMarketer, January 2026; forecast).
- Retail benchmarks for "ad revenue as a share of sales" sit between 0.9% and 2.8%. Walmart's global advertising business reached nearly $6.4 billion on revenue of $713.2 billion in fiscal 2026 (Walmart, 19 February 2026), 0.9% by our calculation; Instacart's advertising and other revenue was 2.8% of GTV in Q1 2026 (Instacart, 6 May 2026).
Definition
Commerce media business case: a multi-year projection of the revenue, direct costs and contribution of an advertising business run on a company's own customer relationships and first-party transaction, loyalty or booking data, built from audience size, addressable share, inventory, price and take rate.
The IAB's July 2025 explainer defines commerce media as retailers, travel firms, financial institutions and other companies turning their properties, first-party data and proximity to customer journeys into media opportunities (IAB, July 2025). The live networks that this template is calibrated against are listed in the Commerce Media Networks Directory; the retail-only version of the model is the Retail Media Economics Calculator.
How the model is built
The template is one sheet of inputs, one sheet of monthly steady-state formulas, one sheet of annual P&L with a ramp, and one sheet of sensitivity. Everything flows from audience to inventory to price to cost.
Audience. You start with total customers or members, the share that is monthly active, and the share that is addressable after consent and legal exclusions. For a bank the exclusions follow GLBA and the opt-out model the big networks use; for a pharmacy they follow HIPAA and state health-data laws, which remove prescription and health-adjacent purchases from the addressable base. The compliance hub has the frameworks; how a bank launches a media network without moving customer data walks through the consent architecture.
Offers. Card-linked and loyalty offers are the revenue line that every non-retail network starts with, because the purchase is the billing event. The model multiplies addressable users by offer views per user per month, applies a redemption rate, multiplies by average basket to get merchant spend driven, then applies the advertiser fee. Fees can be a share of the sale or a fixed cost per redemption. Consumer incentives (cash back, miles, coupon value) come off the top, then any partner share if the network runs inside someone else's channel.
Onsite placements. App and web impressions are sessions times ad impressions per session times the monetizable share, times fill. Pricing is CPM or, for sponsored listings, CTR times CPC.
Owned screens. Seatback, in-store, lobby and fuel-pump screens are modelled as screens times plays per day times opportunity-to-see per play, times sell-through, times CPM. The IAB and IAB Europe in-store measurement standard (finalized December 2024) is the reference for what counts as an impression (Pygmalios, updated 28 July 2026, citing the IAB standard).
Offsite audiences. Addressable users times match rate gives the matched audience; times frequency gives impressions; times CPM gives gross media. The network keeps a take rate on that media and the rest is media cost paid to publishers or a DSP. This is the line where match rate, not audience size, sets the ceiling. Clean rooms vs CDP explains the matching options.
Costs. Platform cost is either a percentage of net revenue (typical for rented and white-label platforms) or a fixed annual figure (license plus cloud for a self-hosted stack). People cost is FTEs times a loaded cost. Measurement, clean-room and sales commission lines are separate so they can be challenged separately. One-off build cost lands in year one.

Offer billings per MAU per year | $3.74 | $0.88 | $1.01 | Cardlytics $1.72 per MQU, FY2025 (our calculation from the 10-K) |
Merchant spend driven per member per year | $45 | $3 | $7 | Chase $133 per customer ($11.2B over 84M, chase.com, accessed 17 Oct 2026) |
Net revenue per member per year | $1.60 | $0.28 | $0.50 | n/d for any non-retail network |
The bank preset lands at about double Cardlytics' billings per user and a third of Chase's spend driven per customer, which is the range an owner-run network with a modest redemption assumption should expect. If your inputs put you above Chase on spend per customer, the redemption rate or offer frequency is too high.
Sensitivity analysis
Open Explore sensitivity to input assumptions in the interactive model. It recalculates contribution with one input changed at a time. Invalid percentage ranges remain unavailable instead of being silently capped.
Use these cases to identify which inputs need measurement or a commercial quote. Offer views, redemption, advertiser fees and consumer incentives affect different parts of the same revenue path. Do not treat a preset as a forecast. The workbook supports direct changes to the same inputs; it does not include a native two-variable Excel Data Table in this release.

FAQ
How much revenue does a retail media network make per customer? Public figures are scarce. Cardlytics billed $385.0 million against 224.2 million monthly qualified users in 2025, which is $1.72 per user per year before incentives and partner share (Cardlytics 10-K, FY2025). Chase states $11.2 billion of merchant spend driven across 84 million customers in 2025, $133 per customer, but does not disclose its fee (chase.com, accessed 17 October 2026). The template reports both ratios so you can compare.
What take rate should a commerce media network expect? It depends on the line. Offers are billed on the sale, and the network's margin is what is left after incentives, which were 39% of Cardlytics' billings in 2025. Onsite placements are close to pure margin before platform cost. Offsite media is mostly pass-through; the template's 25% retained share is an editable assumption because no network discloses it. The retail media economics calculator shows the same split for a retailer.
How do you build a business case for a retail media network? Start from audience, not from a revenue target: members, active share, addressable share. Add inventory per line (offer views, sessions, screens, matched users). Price each line with a dated benchmark or a pilot result. Subtract incentives and pass-through to get net revenue, then platform, people and measurement. Run the sensitivity before anyone sees the headline number.
What is a good redemption rate for card-linked offers? No network publishes redemptions per offer view. Cardlytics reports consumer incentives, not redemptions, and Chase reports offer views and spend driven. The template's 0.5% for a bank is an editable assumption; the pilot's job is to replace it with a measured figure within the first quarter.
How long does a media network take to pay back? On the defaults, the bank and pharmacy presets pay back in year one and the airline preset in year two, because the airline case has lower offer volume and a higher year-one build cost. Payback is most sensitive to the ramp assumption and the one-off cost, both of which are editable.

How this works on owned infrastructure
The template treats platform cost as a number, but the number depends on where the data sits. A rented or white-label platform charges a share of revenue and usually needs customer records copied into its environment, which for a bank or pharmacy means a GLBA or HIPAA review before the first campaign. AdSovereign is an enterprise, on-premise RTB stack (DSP, SSP, exchange, DMP and clean room) that runs the offers engine, onsite ad server, offsite bidder and matching inside the owner's perimeter, so the "platform" line becomes license plus infrastructure rather than a percentage. The architecture and security pages describe the deployment model, use cases lists the configurations we recommend, the pilot page describes a 60-day evaluation, and the TCO calculator prices the three deployment models side by side. The template stays neutral; the product is mentioned only here.
